It can be done! My buddy and I just did it, picked up an 86 250R this morning for 30 bucks, (we were looking for some 350X forks) I knew where a stack of old trikes were, and actually found the guy that owns them this time, so I asked what he would take for the forks sitting in the dirt behind the shop, he said "oh those are for a 250R, but you can have all of it for 30 bucks, its all there, but thrashed and in peices, figured why not, so I got the engine, frame, everything but the wireharness. oh well. Had all douglas wheels, and nearly new ITP Holeshots for it too. SCORE! my buddy kept the forks, I kept the rest. Anyways, we proceeded to try and make the forks from the R fit on the X, got the forks off of the X, and found out they are ball bearing and the R is Tapered Roller, figured it wasnt gonna work, but then I got an idea, swap the steering stems from one triple tree to the other, (you need a good press to do this) got them swapped but had to open the bore and countersink it for the X stem, did that, and used the 350X bearings and it was just a matter of putting it back together like you would for the R, so now the X has a little more rake, rides better, and winds up being longer with the trailing axle than it did with the leading axle X forks. :Bounce
